Latest Projects

Finding value the client didn't know existed

A packhouse had no idea that its smallest fruit grade represented a viable market opportunity — the assumption was that anything below standard size went to juice. We analysed pre-sorter data across sizes and grades, identified Grade 1 small fruit as a sellable proposition, and developed a market for it. What was previously written off became a revenue stream in its own right.

Solving a brand problem without compromising the brand

A premium spirits producer was losing ground in on-consumption channels — the premium positioning that defined the brand was creating a price barrier where volume mattered most. We developed a premium perfect serve solution that allowed the producer to compete on price in those channels without diluting the brand. We also managed the project execution of their major promotions and competitions.

Containing an agricultural crisis with proven technology

When Foot and Mouth Disease threatened a farming operation, the response needed to be fast, rigorous, and effective. We developed sanitation and quarantine protocols to track and contain the spread — and deployed the Radical Clean Solutions Hydroxyl Generator, for which Caracal holds Sub-Saharan African distribution rights, to neutralise airborne pathoants. NASA-inspired technology, independently validated to neutralise 99.997% of pathogens, applied to an agricultural crisis in real time.

Identifying who matters and who decides

An industrial manufacturer needed more than a market — they needed to understand the decision-making structure within their target client base. Who holds the budget, who influences the specification, who signs off. We mapped the market, identified the key accounts and the right contacts within them, and built a commercial strategy around the relationships that actually drive purchasing decisions. We have also extended this capability to assess potential acquisition targets — providing the valuation and strategic analysis that determines whether a company is worth buying and at what terms.

Entering a market before committing capital

A foreign entrant needed to understand the size, structure, and dynamics of the non-alcoholic beer market before making any commitment. We assessed both on-consumption and off-consumption channels, evaluated packaging and white label options, and provided the market intelligence needed to make an informed entry decision.

Making legislation work the way it was intended

Government departments don't always need more policy — they need their existing policy to actually work. We engage with trade and agricultural departments to ensure that legislation is genuinely aligned with its core goals, and that the regulatory environment provides the practical support that businesses operating within it need. We also work with in-country businesses that need to engage at a more corporate level — helping them structure, present, and conduct themselves in ways that open doors that would otherwise remain closed.

A project built from the ground up

We are currently coordinating the development of a fully integrated agricultural production and processing system in Botswana — spanning nine business units from primary production through to artisan processed goods.

Caracal holds equity in the project and is responsible for partner negotiation, financial model oversight, and DFI-facing documentation.

Most advisory firms engage once a project is already structured — when the concept is defined, the partners are in place, and the funding strategy is clear. That's not where the most important work happens.

Caracal operates before that point. We engage when the opportunity is real but the path forward isn't yet — when the right structure, the right partners, and the right funding approach still need to be determined. We develop the concept, stress-test the assumptions, identify and negotiate the right partnerships, oversee the financial modelling, and position the project for the capital it needs.

We have the capability to engage across the full project development lifecycle — from initial feasibility through to investment-ready documentation and DFI submission. Where the project warrants it and the terms are right, we take an equity position. We are not observers. We are participants.
